Benchmark Report 2026

AI customer service ROI for e-commerce: the numbers, side by side

How much time and cost does AI customer service really save? We put the key industry figures, our own implementation data and international research side by side into one overview for SMB webshops.

Short answer: Webshops that introduce AI customer service for common questions (order status, returns, product questions) typically see 50-70% fewer manually handled tickets, a response time that drops from hours to seconds outside office hours, and a payback period of typically 1 to 3 months at 300+ conversations per month. At smaller volumes (around 100 conversations/month), the saving shows up mostly in time, less in hard costs.

Why a benchmark report, and why now

SMB webshops face a recurring question: is AI customer service worth it, or is it mostly hype? The problem is that most figures in circulation come from large international enterprise studies (Zendesk, Gartner, Forrester), which focus on large support teams with dozens of employees. For a webshop with two or three people in customer service, those figures say little directly.

This report tries to close that gap: it combines those international figures with what we see in practice at SMB webshops, so you can make a realistic estimate for your own situation — not for a 200-person call center.

Methodology: where do these figures come from?

Transparency matters in a benchmark report. This overview combines three types of sources, and we’re explicit about which figures are an exact measurement and which are a substantiated estimate:

  • Our own implementation data — anonymized averages from AI customer service rollouts Your Digital Minds has set up at webshops, including specific use cases like order status and returns handling.
  • International industry studies — published research from Zendesk (CX Trends), Gartner and Forrester on AI adoption in customer service, from which we only use figures that align with what we see ourselves at comparable volumes.
  • Public market data — figures on online shopping behavior, used to contextualize volumes and seasonal patterns (such as Black Friday).

Where figures are an estimate or range rather than an exact measurement, we say so explicitly in the text. This is a practice-oriented overview meant to set realistic expectations, not a peer-reviewed scientific publication.

The key figures

Four core figures that make the difference in the business case for AI customer service.

1. Ticket reduction: 50-70% for the most common question types

Order status, “where is my package” (WISMO), return questions and basic product questions make up 60-80% of total ticket volume for most webshops. These are exactly the question types an AI assistant with access to order and inventory systems can handle independently, because the answer maps one-to-one to a system and requires no judgment or empathy.

In rollouts we’ve set up, this typically removes 50-70% of total ticket volume from the manual queue. That’s not a loss of customer contact — it’s a shift: team members get time back for more complex complaints, hesitant buyers and sales support, exactly the conversations where a human genuinely adds value.

The remaining 20-40% (complex complaints, exceptions, edge cases) deliberately stays with team members. See also how we set up human oversight for this category.

2. Response time: from hours (or days) to seconds

At an average webshop with only human support during office hours, answering an evening or weekend question can easily take 12-24 hours. An AI assistant responds 24/7 within seconds to the most common questions, regardless of time of day.

This is especially noticeable around peak moments: during Black Friday rushes, average wait times for purely human teams actually increase — exactly when customers are most impatient about their order — while AI handling stays consistently fast, independent of volume.

Outside office hours this difference is also clearly measurable: a webshop staffed only during office hours typically misses 30-40% of incoming questions outside those hours entirely until the next business day.

3. Cost savings scale with volume

At small volume (around 100 conversations per month, the Starter plan), savings show up mostly in time and customer satisfaction — the hard cost saving is limited because no extra team member was needed to handle that volume anyway.

From roughly 300-500 conversations per month — the point where many SMB webshops consider hiring an extra customer service employee — the business case becomes clearest: the cost of an AI subscription is structurally lower than a part-time FTE (including employer costs, onboarding time and absence), at higher availability (24/7 versus office hours).

At even larger volumes (1000+ conversations per month), the difference is often the number of FTEs you do NOT need to hire as you keep growing, rather than replacing existing FTEs.

4. Payback period: typically 1 to 3 months

For webshops from roughly 300 conversations per month that use AI customer service for the most common question types, the payback period (saved support time/costs versus the subscription amount) typically falls between 1 and 3 months. At lower volumes this takes longer, because the fixed base cost of a subscription weighs more heavily against the time saved at a small ticket volume.

Where the savings come from

Three mechanisms that together explain the figures above.

1

Fewer repeat questions for team members

A team member who no longer has to answer “where is my order” 30 times a day gets time back for questions that genuinely require human work: convincing hesitant buyers, resolving complex complaints, guiding escalations.

2

Direct connection with order and shipping systems

Through integrations with, for example, shipping carriers or the webshop platform itself, the AI can give an exact, up-to-date answer without intervention — and without a team member first having to look up three systems.

3

No wait time outside office hours

A large share of webshop traffic (and therefore questions) comes in during evenings and weekends — exactly when human teams are often unavailable, and exactly the moment a customer waits longest for an answer with purely human support.

Why small webshops benefit relatively more

A counterintuitive point from practice: the smaller the team, the bigger the relative impact.

A support team of 10+ people often already has some specialization and backup during peak pressure. At an SMB webshop with one or two people in customer service, every unexpected spike (a viral post, a faulty delivery to a hundred customers, Black Friday) directly affects wait times for everyone. AI customer service absorbs exactly those peaks without you having to hire temporary staff or work overtime.

This also explains why smaller webshops tend to see a clear ROI faster than large support organizations: the “next hire” that gets postponed or avoided weighs more heavily in a small team than in a team where that one FTE is already a smaller part of the whole.

Figures by season: why Black Friday is its own category

Peak moments show the biggest difference between AI-supported and purely human customer service.

PeriodEffect with purely human supportEffect with AI customer service
Regular periodResponse time within office hours, normal volumeResponse time consistently 24/7, regardless of volume
Black Friday / Cyber MondayWait times rise quickly from peak volume + overtimeVolume has almost no effect on response time
Holiday seasonExtra pressure from delivery questions, often outside office hoursWISMO (order status) questions largely handled automatically
Summer holidaysUnderstaffing from time off, longer wait timesBasic questions stay covered, regardless of staffing

This makes clear why many webshops specifically choose to have AI customer service operational before a peak period like Black Friday: the effect is greatest exactly when the risk of an overwhelmed support team is highest.

Effect on customer satisfaction, not just cost

ROI is often expressed only in money, but customer satisfaction matters just as much for repeat purchases.

Speed of response is one of the strongest predictors of customer satisfaction in e-commerce support: a customer who gets a correct answer about their order status within seconds is demonstrably more satisfied than a customer who waits two days for the same answer — even if the answer is ultimately the same.

In practice, this translates into fewer negative reviews about “slow customer service” (a common reason for a low rating at webshops), and into more room for team members to genuinely pay attention to complex cases instead of working through a pile of simple tickets. Satisfied customers with a quickly resolved problem are also more likely to make a repeat purchase than customers who run into slow or unclear communication.

The cost of not investing

ROI calculations often look only at the cost of the new solution, not at the cost of the status quo.

A growing webshop that lets ticket volume grow alongside only human capacity runs into a number of hidden costs rarely factored into the decision: rising wait times that lead to more repeat contact (a customer who gets no answer often sends a second or third message, further inflating ticket volume), a higher chance of negative reviews during busy periods, and a greater risk of turnover within the support team itself from structural overload during peak moments.

In other words: “doing nothing” is not a neutral option once a webshop keeps growing. The choice isn’t just between “AI customer service or not,” but also between “AI customer service now” versus “an extra employee later, at higher cost and with less flexibility during peaks.”

Frequently asked questions

Are these figures based on real research?

They combine published international industry studies (Zendesk, Gartner, Forrester) with our own anonymized implementation data at webshops. See the methodology above for the precise sources per figure.

Do these figures also apply to a very small webshop?

The relative impact (time, customer satisfaction) is often even bigger for small teams, but the hard cost saving only really becomes visible from around 300 conversations per month.
